The 5-Step Playbook for Process Mining Without Drowning in Data
Most manufacturers collect enough production data to fill a warehouse. Here's how to actually use it to find the bottlenecks that are costing you 15% of throughput.
I spent the better part of a Tuesday afternoon in a 2000-square-foot job shop watching a CNC operator wait for a part inspector. The inspector was overbooked. The CNC was idle. The WIP pile grew. Nobody had documented this dynamic, but everyone knew it existed. Fixing it meant understanding the full workflow, not just individual machine metrics. That's where process mining comes in: it's forensic analysis for your manufacturing floor, and it's become the fastest way to stop leaving money on the table.
Process mining differs from traditional operational metrics because it doesn't just measure what happened in one corner of your plant. It traces the actual sequence of events across your entire workflow, layer by layer, and shows you where the system is breaking down. I've watched it reveal surprises: a validation step that nobody realized was redundant, material handlers making detours that added 40 minutes per cycle, approval loops that existed only on paper.
The obstacle most plants hit isn't the software. It's knowing where to start and how to avoid getting paralyzed by insight overload. Here's the framework I've seen work.
## 2. Step 1: Choose One Value Stream, Not EverythingThe instinct is to map your entire operation at once. Resist it. Pick a single product line or process that represents a real business problem: high scrap rates, long lead times, unpredictable delivery, bottlenecked throughput. Something you can measure before and after. This isn't about perfection; it's about momentum. A manager I know started with printed circuit board assembly because their lead time had drifted from 8 days to 14 days over 18 months. Nobody understood why. That's your target.
If you run multiple shifts, pick the shift and time window that matters most. A week of data is usually enough to surface patterns; a month is better if you're trying to catch intermittent issues.
## 3. Step 2: Extract Events from Your Existing SystemsYou already have the data. It's sitting in your MES, your ERP, your inspection software, your WMS. The question is whether it's structured in a way you can analyze. Process mining software (Celonis, UiPath, SAP Process Cloud, and open-source options like PM4Py if you have engineering support) can ingest event logs and reconstruct what actually happened.
Each event should have four elements: a timestamp, a case ID (the order or batch number), an activity name (setup, run, inspect, pack), and any relevant attributes (operator, machine, duration). If your MES logs this granularly, extraction is straightforward. If you're pulling from multiple systems, you'll need to normalize timestamps and make sure case IDs align. This part feels tedious. Do it anyway. The quality of your data in directly proportional to the quality of your insights.
## 4. Step 3: Map the Actual Workflow, Not the Org ChartOnce the software processes your event logs, you'll see the real sequence of work. What you see will probably surprise you. Variants emerge: some orders follow Path A, others follow Path B, and maybe a few take a mystery detour through Path C. The software visualizes this as a flowchart, but one that's built from ground truth, not from what someone drew on a whiteboard six years ago.
Bottlenecks announce themselves. You'll see activities that cause upstream queuing, cycles that take wildly different times depending on conditions, and rework loops that shouldn't exist. I watched a coating line where 8% of parts went back for re-coating, and nobody had quantified it until the process map showed it clearly.
## 5. Step 4: Identify and Quantify Friction PointsThis is where the work gets forensic. Look for: idle time (parts waiting between steps), loops (rework, rejects), activity time variance (why does Step 5 take 45 minutes sometimes and 3 hours other times), and resource contention (do multiple cases compete for the same person or machine). Don't just note them. Calculate the impact. If 12% of throughput is lost to idle time in one location, what does that represent in annual revenue?
I've seen plants realize that a single approval bottleneck was burning $800,000 annually in WIP carrying costs. Once you quantify it, the business case for fixing it becomes obvious.
## 6. Step 5: Test Changes Against the Baseline, Then DeployProcess mining isn't a one-time report. It's a baseline. Once you've fixed the first set of problems, mine the data again. Did the intervention work? Did it shift the bottleneck elsewhere? A plant that eliminated an inspection queue by adding a second inspector found that material handling became the constraint instead. Without the second mine, they might have celebrated prematurely.
The real power is momentum. Pick the biggest friction point, fix it, measure it, pick the next one. Over six months, you're looking at cumulative improvements that compound.
